The Challenge

The Wohnpark Development Company Dormagen carried out a demanding construction project in the center of Dormagen. The plan was for a modern residential and commercial building with several residential units and flexible commercial spaces on the ground floor. However, during the intensive construction phase, the project management encountered significant organizational and technical hurdles that threatened the entire project budget and tight schedule. On a large construction site of this scale, numerous different subcontractors work daily – from structural builders and electricians to sanitary installers and drywall workers. The seamless coordination and quality control of these trades proved to be a logistical feat. A central problem was the lack of transparent and spatially precise documentation of construction progress. Important installations for heating, ventilation, plumbing, and electrical services (MEP) were laid down and shortly thereafter permanently covered by drywall or screed. If a defect or functional issue arose later, it was impossible to locate the exact source of the problem without precise records. This led to costly 'search drilling,' where freshly plastered walls had to be torn open again on suspicion. In addition, time-consuming blame games between trades occurred regularly, for example, when a following trade damaged an already completed installation. The institutional investors, who financed the project from a distance, also demanded complete transparency regarding the construction progress before releasing the next payment installments. The traditional photo documentation by the construction managers – unsorted mobile phone photos in various WhatsApp groups without spatial reference – was by far not sufficient to meet these requirements and prevent legal disputes.

Our Solution

The residential park development company Dormagen commissioned FotoEstate with the implementation of a seamless, digital 3D construction documentation. Our experts developed a customized scanning schedule, which was tailored to the most important milestones of the construction project. At regular intervals, and especially before business-critical steps (such as closing the drywall walls and pouring the screed), the entire construction site was captured with high-precision 3D scanners and 360-degree cameras. From these scan data, a centimeter-accurate digital twin of the entire building was generated in the cloud. In this walkable 3D model, all pipes, cable ducts, underfloor heating loops, and connections in their raw state could be documented and measured exactly. Project managers, architects, craftsmen, and investors had access to the current actual state of the construction site at any time via a secure online portal. Interactive information points were placed in the system to digitally mark defects directly on site, attach photos, and assign them to the responsible trades for correction. This digital platform served as the 'Single Source of Truth' for all communication on the construction site. In addition, historical comparisons could be made: By overlaying different scan points in time (e.g., shell construction vs. finishing), it was possible to precisely trace what is behind each closed wall.

The Result

The introduction of digital construction documentation by FotoEstate proved to be a resounding success and led to a noticeable increase in efficiency and risk reduction on the construction site in Dormagen. By being able to trace the routing of pipes behind walls with millimeter accuracy in the digital twin, costly misdrillings and damages during the installation of brackets, sanitary objects, or kitchens were completely eliminated – the damage rate in this area dropped to zero. Disputes and lengthy discussions between the various trades over the cause of the damage were nipped in the bud by the indisputable visual evidence, reducing the average resolution time for construction defects by 90 percent. The investors were impressed by the high level of transparency and approved payments much faster due to the seamless online construction documentation, securing the builder's liquidity. For the final completion of the residential and commercial building, a complete 'As-Built' documentation was available, which was handed over to the future property management and sustainably increased the value of the building. Marketing of the units also ran at full speed during the late construction phase through digital walkthroughs, so that the property was fully rented and sold on time for handover.

Project Deep Dive: Process & Details

The initial situation: A demanding marketing

Dormagen, conveniently located in the Rhein-Kreis Neuss and directly connected to the metropolitan areas of Cologne and Düsseldorf, is experiencing a constant demand for modern residential and commercial spaces. The Wohnpark Entwicklungsgesellschaft Dormagen responded to this need with the construction of a high-quality residential and commercial building in the heart of the city. The building was intended to set a modern urban accent and provide space for barrier-free living as well as representative commercial areas. However, such mixed-use properties present a special challenge in construction execution. The MEP installations (mechanical, electrical, and plumbing systems) are highly complex due to the different requirements of commercial and residential areas. While the commercial units require flexible ventilation and cabling systems, the apartments demand individual heating and sanitary lines. To make the project economically successful, an extremely precise coordination of construction execution and smooth coordination of all trades was necessary. The development company aimed to construct the building to the highest quality standards while adhering to a tight schedule so as not to jeopardize the promised handover dates to buyers and tenants. It quickly became clear, however, that the traditional methods of construction supervision and documentation were reaching their limits.

The hurdle: Overcoming uncertainty in potential customers

The biggest hurdle during the shell construction and interior finishing was the growing risk of hidden defects. In the hectic day-to-day life on the construction site, walls were closed and floors were poured, often without a detailed inspection of the underlying installations having taken place. If a craftsman placed a screw in the wrong spot after closing a wall and damaged a water pipe or an electrical cable in the process, the damage was immense. Finding the site of the damage was time-consuming and damaged other areas of the building. Added to this was the problem of lack of evidence. With a large number of subcontractors, it became almost impossible to hold the actual party responsible for a defect accountable after the drywall walls were closed. This led to frustration on the construction site, delays in the construction process, and additional costs that the client had to bear. At the same time, the future owners and commercial tenants demanded constant updates on the construction progress. Since many of them could not be regularly on site for professional reasons, uncertainty arose regarding the actual progress. This hindered the sale of the remaining units, as potential customers hesitated to sign contracts without being able to get a realistic picture of the current state of the work (a phenomenon that we also counteract significantly in other projects, such as through the digital construction documentation in Günzburg, to build trust in the timely completion).

The concept: Visual excellence and attention to detail

The documentation system designed by FotoEstate was based on the principle of absolute transparency and temporal reconstructability. Instead of individual photos, a continuous digital timeline of the construction site in 3D was to be created. The concept envisioned scanning the building completely in three crucial construction phases. Phase 1 encompassed the bare shell after the completion of the load-bearing structure in order to capture the concrete work and structural openings precisely. Phase 2 was the most important phase: the scan after the completion of the rough installations (sanitary, heating, ventilation, electrical), but before plastering the walls and closing the drywall studs. In this phase, every conduit should be visible. Phase 3 documented the ready-to-occupy condition for the building acceptance. The data was to be prepared in such a way that users could virtually walk through the rooms and switch back and forth between the different construction phases with a mouse click. In this way, an 'X-ray view' of the building was created. A construction manager should be able to stand in front of a closed wall, open the system on their tablet, and see exactly where a cable runs behind the drywall. This concept promised a completely new dimension of quality assurance.

The Implementation: Technology Meets Craft

The implementation of the scan plan was precisely coordinated by our experienced 3D metrology technicians. To avoid hindering construction progress, the scans were carried out in close consultation with the construction management, usually late in the afternoon after the craftsmen had finished work. We used state-of-the-art mobile mapping systems and stationary HDR laser scanners to achieve both extremely high measurement accuracy in the millimeter range and photorealistic panoramic images. The merging (registration) of the individual scan points into a consistent overall model was done fully automatically through our software. Special attention was given to the MEP installation phase. Every heating circuit distributor, every wastewater pipe, and every power outlet connection was captured from multiple angles to avoid shadows. The completed 3D models were hosted on a secure platform specifically tailored to the requirements of construction projects. Here we maintained detailed plans, linked the rooms with the corresponding floors, and set up user accounts for the construction management, planners, surveyors, and investors. The system was optimized so that it ran smoothly on mobile devices directly on the construction site.

The result: A flawless marketing success

The result was an unprecedented optimization of construction quality and project management. The Wohnpark Development Company Dormagen was able to hand over the building to the happy owners on time and without significant defects. Thanks to the digital construction documentation, lengthy disputes with subcontractors were completely avoided, as the construction status was undeniably documented at all times. Defects were immediately marked in the system and resolved within a very short time before they could cause consequential damage. For marketing the property, the digital twin also proved to be an invaluable advantage. The sales team was able to present the construction progress live to prospective buyers without them having to enter the construction site's hazard zone. The transparency and professionalism of the presentation convinced even skeptical buyers. The residential and commercial building was fully marketed weeks before actual completion. The As-Built documentation now serves the owner and property management as a valuable basis for future maintenance, repairs, or renovations, as every conduit route can still be precisely traced even after decades.
